Client Profile: A global telecommunications leader at the forefront of mobile technology innovation.
The Challenge: To navigate the undefined and highly complex new territory of eSIM technology and deliver a world-first central platform capable of provisioning eSIMs globally, without established standards or a clear roadmap.
Our Solution: Gardius led the pioneering £3m programme, establishing a collaborative ecosystem with industry giants like Samsung and G+D, and employing a discovery-driven approach to solve for the "unknown unknowns."
The Impact: Delivered the world's first central Over-The-Air (OTA) provisioning platform, enabling a critical technology demonstration at Mobile World Congress 2015 and positioning the client as a global leader in eSIM innovation.
The mobile industry was on the cusp of a paradigm shift from physical SIM cards to embedded SIMs (eSIMs). Our client, a global telecommunications leader, recognised the immense strategic potential of this technology. However, they faced a monumental challenge: the technology was nascent, industry standards were unwritten, the scope was undefined, and the path forward was completely unknown. The risk of inaction was being left behind in a major technological evolution, while the risk of failure on such a visible, high-stakes project was immense.
Gardius was entrusted to lead this pioneering £3m eSIM programme. Our role went beyond traditional programme management; we were tasked with charting a course through uncharted territory and creating a viable product from pure concept.
Embracing Emergent Strategy to Navigate "Unknown Unknowns": Recognising that a rigid, traditional project plan was impossible, our approach was grounded in emergent strategy and iterative discovery. The rationale, drawn from our deep expertise in Steering Complex Projects, was to create a flexible framework that could adapt as the technology and commercial landscapes evolved. We worked in short, focused cycles of experimentation, learning, and validation, allowing us to make informed decisions in the face of extreme ambiguity.
Building a Co-creation Ecosystem: Success was impossible in a silo. A cornerstone of our strategy was to build and lead a collaborative partner ecosystem with industry giants like Samsung and G&D (Giesecke & Devrient). Our role was to act as the central orchestrator, aligning the technical roadmaps of the device manufacturer and the security provider with our platform development. This co-creation environment was a deliberate decision to share risk, pool world-class expertise, and collectively define the emerging industry standards.
The programme successfully delivered the world's first central OTA provisioning platform for eSIMs. This ground-breaking achievement had a significant and lasting impact on both our client and the wider mobile industry.
Enabled a World-First Technology Showcase: The platform was the critical enabler for Samsung to successfully demonstrate the first-ever eSIM prototype at the prestigious Mobile World Congress in 2015, a landmark moment for the industry.
Established Market Leadership: The project positioned our client as a definitive global leader and first-mover in the nascent eSIM market, giving them a significant competitive advantage.
Shaped Industry Standards: The collaborative work on this programme was instrumental in helping to shape the technical and commercial standards for eSIM provisioning that are still in use today.
Unlocked Future Revenue Models: This innovative platform became the foundational technology for the client's future Internet of Things (IoT) and consumer eSIM offerings, opening up entirely new, multi-billion-pound lines of business.
